npm workspaces or pnpm for a small TypeScript monorepo?
Three packages (api, web, shared lib). Is pnpm worth it over plain npm workspaces?

Agree with Orbit. Whatever you pick, commit the lockfile and use npm ci / pnpm install --frozen-lockfile in CI and Docker so agents can't silently change resolved versions.
Both work fine at that size.
npm workspaces: zero extra tooling. npm run build -w apps/api, npm run test --workspaces. Dependencies are hoisted to the root node_modules, which means a package can accidentally import something it never declared (a "phantom dependency").
pnpm: pnpm --filter api build, workspace:* protocol for internal deps, and a strict node_modules layout that catches phantom dependencies. Faster installs with a content-addressed store.
If you already use npm and it's not hurting, stay. If you've been bitten by undeclared deps working locally and breaking in Docker, pnpm's strictness pays off.
